Cut and Sew vs Print on Demand: What It Actually Costs and When to Switch

Cut and sew means building a garment from raw fabric using patterns drafted for your design. Print on demand means printing on blanks somebody else already made. The real question isn't which one is better. It's what the switch costs, and whether you're at the point where it's worth paying.
Most people asking are earlier than they think.
Here's the version we hear most often. A brand has two designs ready. Both need a striped shirt in a specific colorway. Nobody sells that stripe in that color. So the search starts: find a cut and sew factory, get your own thing made, stop being limited by what's on the shelf.
That's a real reason to look at cut and sew. It's also the point where most people underestimate what happens next by about a factor of ten.
This guide covers three things a straight comparison usually skips. Where minimum order quantities actually come from, since that number drives almost everything else. What the first order costs line by line, including the parts that don't shrink when your order does. And who owns the patterns when it's over, which decides whether you can ever move production.

The row that matters most is the one people look at last: minimum order. It swings from 10 pieces to over a thousand, and the reason has almost nothing to do with sewing.
2. What cut and sew actually means
Fabric arrives on a roll. Patterns get drafted for your design. The fabric is spread in layers, the pattern pieces are laid on top, a cutter cuts through the whole stack, and the pieces go to sewing operators who assemble them.
That's it. No blank exists at any point. The garment starts as fabric and ends as your product.
Two things called cut and sew
The term has drifted, and the drift matters.
Some print on demand platforms now describe their all-over-print apparel as cut and sew, and technically they're right. Printify states that most of its sublimated apparel is cut and sewn: the fabric is printed first, then constructed. That workflow is the only one that gets a design across every seam without white gaps at the shoulders and side panels.
But the pattern in that process belongs to the platform. You get edge-to-edge print. You don't get a silhouette nobody else can order.
So when you're reading a quote or a product page, the question isn't whether someone is cutting and sewing. Somebody is always cutting and sewing. The question is whose pattern they're cutting to.
How it differs from private label and blanks
These three terms get used interchangeably and they shouldn't be.
White label or blanks means an existing stock garment, your label in the neck, maybe a print. The same base garment is available to everyone else.
Private label means a garment made to your spec but starting from a pattern the factory already has. You pick fabric, colors, trims, branding. The silhouette isn't yours.
Cut and sew describes how a garment is constructed, not who sells it. A private label garment is also cut and sewn. When most people say "cut and sew" they mean full custom development around a pattern drafted for them.
The practical version: ask whether the project starts from an existing pattern, whether other brands can order the same base garment, and whether a new pattern is required. The answers tell you more than the label on the quote.
3. What print on demand can and cannot do
There's a definition of print on demand circulating in the manufacturing world that goes roughly like this: it's printing on someone else's blanks, with no custom labels, no fabric choice, and no fit control.
Two thirds of that is out of date, and the third part is true.
Custom neck labels are standard now at any decent supplier. Fabric choice depends entirely on whether your supplier owns the fabric or buys it. And fit control is the one you genuinely don't get. You're choosing from patterns that already exist.
Where the blank ceiling actually sits
A lot of brands go looking for cut and sew when what they actually have is the wrong blank supplier.
Industry guides recommending a hero style for streetwear brands typically point at a heavyweight tee around 250 GSM. That's the reference point most people are working from when they decide blanks can't do what they need.
For comparison, here's what one heavyweight program looks like at the other end. Our 440 GSM fleece is measured after washing, not as greige fabric. That distinction matters more than it sounds. Most published GSM figures are greige weight, and fabric loses weight through preshrinking. A 440 measured post-wash and a 440 measured pre-wash are not the same cloth.
At that weight the rest of the garment has to be rebuilt around it. The neck rib on a 440 crewneck isn't the same rib used on a standard crewneck. It runs around 500 GSM, heavier than the body fabric, because a standard rib can't hold its shape against that much weight pulling on it. Rib height is set per style, currently 2.8 cm on the crewneck. Front and back neck depth get adjusted per style rather than inherited from a general block. Recovery is tuned per style too.
None of that is visible on a product page. It shows up when someone pulls the garment over their head.
That's tested in three stages: fit and measurements on a Western-market form, then real people wearing it for comfort, then a wash test to check for distortion. Fabric gets tested before any sample is made. Layered wear gets checked separately, since a neck opening that works over bare skin can bind over a tee.
Dimensional stability is worth one specific note, because it's the one place where weight misleads people. Dense 440 fleece and looser 280 fleece were tested separately after the same preshrink process. They came out the same.
The reason is where the shrinking happens. The fabric is washed and tumble-dried before it's cut, so it relaxes flat while it's still cloth, and reaches the cutting table with nothing left to give. Weight determines how much shrink is in the fabric to begin with. It doesn't determine what's left in the finished garment, because that was settled upstream. More on how that finishing works.
A print-only supplier can't do this, for a structural reason rather than a lack of effort. They receive finished blanks. The fabric stage already happened somewhere else.
Add large-format printing at 24 by 24 inches across 21 print positions, embroidery up to 12 by 12 inches in 15 thread colors, and multiple techniques stacked on a single garment, and the ceiling sits a long way above where most people assume it does.
What you still don't get is your own pattern. If the shape is the product, no blank program solves that.
4. Why cut and sew has minimums
This is the part almost nobody explains. Factories quote a number, brands assume it's a negotiating position, and the conversation goes nowhere.
The number comes from five places, and only one of them is the factory being unwilling.
Fabric arrives in rolls, and the roll is the unit. Factories don't hold fabric stock. They buy it from mills, and mills sell by the roll. UK manufacturer Hook and Eye reports a typical minimum of one roll per color, around 100 meters. A hoodie takes somewhere between 1.4 and 1.8 meters, according to cost models published by Portugal Clothing Factory and White Cotton. So one roll covers roughly 55 to 70 hoodies, and your order has to consume most of it.
That's the floor for stock fabric in a standard color. Custom dyeing is a different floor entirely. Vietnamese knitwear manufacturer Thai Son puts custom dye lots at around 800 to 1,000 meters per color, because a vat set for that volume can't be partially filled without risking uneven color. Run the same arithmetic and a single custom color commits you to fabric for several hundred garments before anyone cuts anything.
Both figures come from different suppliers in different countries. Treat them as orders of magnitude, not quotes. The gap between them is the point: stock fabric and custom color are two different businesses.
Cutting wastes fabric no matter how careful you are. Bethany Meuleners of Variloom puts materials lost in cutting at about 15%. White Cotton's published breakdown puts it at 5 to 12%. Where you land depends on marker efficiency, and prints or checks that need matching push it up.
Small lays cost the same to set up as big ones. Spreading, aligning, and stabilizing fabric layers takes the same effort whether you're cutting 50 pieces or 500.
Sewing never got automated. Cutting rooms have been mechanized since Gerber introduced the first automated cutting system in the 1960s. Sewing is a different story. Research from Dr. Minyoung Suh at NC State's Wilson College of Textiles, presented from ITMA 2023, describes commercial sewing automation as still limited to simple flat products: pillowcases, sheets, towels, mats. The physical obstacle is that fabric deforms significantly under very small loads, including its own weight and air resistance, which makes it extremely hard to design machines that can handle it.
That keeps a person on every seam, and people cost what they cost. US Bureau of Labor Statistics figures for May 2023 put the mean hourly wage for sewing machine operators in cut and sew apparel manufacturing at $15.94, across roughly 25,000 workers in that industry. Rates differ by country, but the shape of the problem doesn't: this is the one step in the process that hasn't been engineered out, so it doesn't get cheaper the way printing and cutting have.
Worth being precise about which step is actually stuck. Printing and cutting have both gone digital and on-demand already. London's Fashtech Innovation Center runs a micro-factory combining Kornit direct-to-fabric printing with Zünd digital cutting and a team of stitchers from Fashion Enter, and reports a 15-day total lead time on a style produced with Asos. Print to shape, cut to spec, no inventory. The bottleneck is the assembly step, and it's a labor bottleneck, not a technology gap waiting on someone's budget.
Patterns and fit are their own barrier. A designer with over a decade in the industry laid this out on r/printondemand, answering someone who wanted true on-demand cut and sew: companies spend years and serious money building a pattern library and a fit, and fit is extremely hard to automate because sizing runs across an enormous range and every market and category has its own grade rules. That's why apparel companies specialize by category. Get the fit wrong and the return rate does the rest.
And the factory has to stop. Sewport makes the point that when a factory takes your job, it stops other production to do it. Patterns get made and graded, machines get changed over, staff get assigned. The minimum is what makes that switch worth making.
Why complex styles sometimes have lower minimums
Here's something counterintuitive that follows directly from the above.
Basic tees run extremely fast on a sewing line, so factories want volume to justify the setup. Complex garments with multiple panels and slow-sewing details move through the line slowly
5. What a first order actually costs
Costs split into two groups. One group is spent once. The other doesn't shrink when your order does.
Spent once per style: pattern drafting, grading into your size range, marker making, sample rounds.
Doesn't scale down: dye lot minimums, trim minimums, quality inspection, freight.
The second group is what catches people. Portugal Clothing Factory's cost model puts a 50-piece hoodie run at roughly double the per-unit cost of a 500-piece run of the same garment, and attributes most of that gap to fixed costs that don't move.
What the first order looks like on paper
Here's the shape of it before any garment gets costed. Every figure below is published by a named source, and the sections after this one explain where each comes from.

Two things fall out of that table.
The fixed side alone clears a few thousand before a single garment's fabric and labour enters the calculation. Pattern, sampling and trim overhang are committed whether the run is 50 pieces or 500, which is exactly why the per-unit number looks so bad at the bottom end.
And the number you're quoted is not the number you pay. The factory invoice sits at the ex-factory line. Freight, duty and clearance come after it, and a brand that prices off the quote gives that gap away without noticing.
What we can't give you is a single total, because the two largest lines on any real cost sheet are fabric and labour, and both swing by an order of magnitude depending on what you're making and where. Anyone publishing one number for what a first cut and sew order costs is quoting their own factory.
Pattern work
A production pattern is not a home sewing pattern, and the price difference confuses people who sew.
This confusion has a specific cause. Search for what a pattern costs and most of what comes back is the home sewing market, where a commercial pattern runs $2 to $25 and an independent PDF sits around $12 to $20. Those are patterns sold to individuals making one garment for themselves. They have nothing to do with what a factory needs.
A working commercial patternmaker explained the gap on r/PatternDrafting. At home you can lay out ten pattern pieces however you like. A factory spreads a hundred layers of material and puts the pattern on top. Home layouts are wasteful and won't work. The pieces have to be arranged so the cutter can move from one cut to the next without stopping, at speed.
Sewing has the same problem in reverse. Different operators handle different pieces. One person might sew straps all day while someone else does zippers, and neither sees the other's work. The pattern has to communicate with each of them independently.
Production packs from that same patternmaker specify exactly which coverstitch to use, with thread lengths, types, and colors listed. Thread choice affects price, so it gets decided at patternmaking, not at the machine.
The summary she gave: a mistake in a production pattern can cost tens of thousands. A mistake in a home pattern costs a weekend.
Why samples cost more than production units
Samples routinely run 3 to 5 times the bulk unit price, which strikes most founders as backwards.
Hook and Eye explains it plainly. When a factory makes a sample, it has never made that design before. A pattern has to be made, fabrics and trims sourced, a construction plan created, and any graphic application set up, which can mean building digital files, screens, or molds. The factory is figuring out how to make the thing and testing whether it works.
Indie Source in Los Angeles adds the assembly side of it. In production, a line of people each do one part. For a sample, one person builds the whole garment from start to finish, and it takes hours.
Your bulk unit price is lower because all of that has already happened.
Plan for two to three rounds. Printify's own glossary describes 2 to 3 revisions as completely normal and necessary, which is a useful figure precisely because it comes from a company with no interest in making cut and sew sound hard.
What it costs by region
These numbers come from published rates and factory breakdowns across four sourcing regions. They're orders of magnitude, not quotes, and they aren't comparable to each other without adjusting for fabric grade, factory tier, and volume.

The pattern figure is worth noting because three independent sources land in the same band. An LA development studio quotes $500 to $2,000+ per style, an independent production patternmaker publishes $950 to $2,250, and a working patternmaker on r/PatternDrafting tells clients to expect $1,500 to $2,500 to get from idea to factory-ready.
The blank cells are blank because we couldn't find a published figure we'd stand behind. Most guides fill those gaps with a global average. A global average for pattern cost is not a number, it's a shrug.
The gap between regions on these lines can run to an order of magnitude, and most of it sits in labor rather than in the skill itself. Patternmaking is the same craft everywhere. What changes is what an hour of it costs where you're buying it, which is why a quote is only comparable to another quote from the same region at the same scope.
One reference point on the tooling behind that pattern price: a single Gerber CAD license runs $15,000, and upgrades aren't free.
As a share of the finished garment, White Cotton's breakdown of a 350 GSM cotton hoodie puts fabric at 40 to 55% of total cost, sewing labor at 25 to 35%, and trims at 5 to 10%, with factory overhead and margin added on top of the direct costs.
The trim trap
Custom trims have their own minimums, and they ignore yours completely.

Stock trims on the first order or two. Save custom branding until the product is proven.
The gap after the factory invoice
One more line that catches people, and it happens entirely after the garment is finished.
Kōbō's worked example puts a cotton overshirt at $17.37 ex-factory and $20.71 landed once sea freight, duty and clearance are added. That's a 19% gap, and a brand that prices off the factory quote gives it away without noticing.
Two definitions worth keeping straight while you're doing this. Markup is selling price divided by cost. Margin is profit divided by selling price. The same garment at $46 against a $20.71 landed cost is a 2.2 times markup and a 55% margin. Both are correct, and confusing them is how a thin style gets approved.
6. Who owns the patterns
Ask this before you pay anyone, because the answer is usually decided by default and the default may not favor you.
An LA development studio that published a guide on this says only about 15% of the emerging designers they work with raise the question, while it affects every brand that has a factory develop patterns for them.
There are four common arrangements, and only one of them is what most people assume they're getting.
The factory keeps the patterns. You pay for development, the factory owns the output and produces from it for you. Move production and you start over.
Ownership transfers for an extra fee. Sometimes disclosed upfront. Sometimes it comes up the day you ask to take your patterns elsewhere.
Ownership is included. You pay for development and own the patterns, tech pack and files. This should be stated in writing.
Nothing is documented. The most common situation, and the one that turns into a problem later.
The cost of guessing wrong is concrete. Redeveloping a pattern at another factory means paying pattern development again and going through sampling again, six to eight weeks, on a fit you had already perfected.
If you do pay for pattern development, ask for the files, and ask for DXF specifically. It's the interchange format of the CAD world and factories running different systems can open it. A PDF lets you print the pattern and nothing else.
Alison Hoenes, an independent production patternmaker, frames the ownership question as a sourcing question rather than a legal one. Her clients keep their patterns in-house so they aren't tied to one factory and can quote the same style with multiple vendors without the fit drifting. Her packages include two rounds of updates and deliver native plus production graded files.
Questions worth asking any factory before the first payment:
- Is there a separate pattern development fee, and does paying it transfer ownership?
- Can I have the graded pattern files in DXF?
- Do I own the full graded set, or only the base size?
- Who owns the revisions made during sampling?
- Are there conditions under which I lose access, such as an annual minimum?
- Who controls the approved specification when I reorder in twelve months?
If a factory tells you that keeping your patterns is industry standard, it isn't. Plenty of manufacturers transfer ownership as a matter of course.
7. How long the switch actually takes
Published timelines for cut and sew range from a week to over a year, which sounds like nobody knows. They're just answering different questions.

The first figure comes from American Print on Demand, which runs on-demand cut and sew in Illinois. The second and third come from Portugal Clothing Factory's documented workflow for a first 100-piece order at a small workshop.
Most of that 20 weeks is not production. It's sampling. Proto sample, feedback, fit sample, approval, pre-production sample, approval. Once the style is approved, the same garment reorders in roughly half the time because all of that disappears.
Kotis Design publishes a similar breakdown for custom projects: roughly 15 days for artwork, 30 days across two rounds of sampling, 30 to 40 days for production, and another 30 for ocean transit. That last line is worth separating out. A third of the timeline can be a boat.
For context on the long end, the traditional apparel cycle runs 12 to 18 months from concept to market. One independent brand founder documented a collection taking just over a year, and described himself as someone with experience.
8. When to switch: two questions, in this order
Almost every guide on this collapses two separate questions into one. Whether you need your own pattern, and whether you can afford one right now, are not the same question, and the second one gates the first.
Question one: do you need it?
Three signs, and any one of them is enough.
The garment you want doesn't exist as a blank. Not "I'd prefer a slightly different fit." The specific thing you're designing around isn't available from anyone.
Your design crosses seams. Artwork that has to align across a panel join, a zipper, or a pocket can't be printed onto a finished garment.
The graphic has stopped being the point. This is the softest signal and the most reliable one. Online Ceramics spent nearly a decade tie-dyeing and printing shirts in Los Angeles before releasing a line of unadorned garments, and cofounder Elijah Funk described the starting question as what the brand looks like outside of graphics. They gave it about a year to develop and lived with the pieces before releasing them. Worth noting how he framed it: the new line was made as well as the graphic tees, not instead of them.
Question two: can you carry it?
Four conditions, and you need all four. This is the part that decides timing, and it's where most brands get hurt.
One style moves 100+ units a month, consistently. Not total across the store. One style. That's the volume where development cost amortizes into something sane, and it's also the only real evidence that the demand is repeatable rather than a good week.
The design has stopped changing. Every revision after a pattern exists costs money and time. If you're still adjusting the shape, you're not ready to freeze it into a pattern.
You can lose the whole order and still trade. The gap between paying the deposit and selling the first unit runs months. Order a quantity you could write off entirely without it ending the business, because on a first run with a new factory, that's the risk you're actually taking.
You've tested a heavyweight blank properly. A lot of people conclude blanks can't deliver a premium feel after handling a 180 GSM tee. That's not a fair test of the category, and finding out afterwards is an expensive way to learn it.
Fail one of the four and the answer is not yet, no matter how strongly you pass question one. A brand that needs its own pattern and can't carry the order is still a brand that shouldn't place it.
9. What to prepare before you switch
A tech pack with flat sketches, points of measurement, graded spec, fabric composition and weight, construction and seam callouts, trim specifications, and label placement. A reference sample helps more than any description.
One boundary on that reference sample. Using a garment to communicate fit, weight or a construction detail is normal practice and every factory expects it. Asking for an exact copy of a specific product currently on the market is a different thing, and a manufacturer with any experience will tell you it gets into copyright territory fast. Inspired by is fine. Identical to is not.
Budget for sampling rounds rather than a sample. Two to three is standard, and the fastest way to add a fourth is vague feedback. Photographs with the changes marked on them beat an email describing them.
10. The part nobody puts in the comparison
Two things hold across everything above.
On cost: the fixed side gets paid whether you make 50 pieces or 500. Pattern, grading, sampling, trim minimums, inspection, freight. None of it moves. So the number that decides your unit cost isn't what you negotiated, it's how many units you spread it across. Which means the real question was never what cut and sew costs. It's how many pieces of one style you can sell.
On timing: the signal isn't your brand becoming distinctive enough. It's one style becoming stable enough that you'd be comfortable freezing it into a pattern and living with that decision for a year. Those two things sound similar and they arrive at very different times.
Put them together and the question most people ask turns out to be the wrong one. They ask whether they should switch. The question that decides the outcome is whether they can carry the switch right now. Usually the answer is not yet.
That isn't a bad answer. The gap between deciding you want your own pattern and being able to pay for one is where brands do their most useful work: finding out which single style people actually come back for. Until you can carry the development cost, run the blank route to the end of what it can do, and use the time to find the style worth building a pattern around.
11. FAQ
Do I need a tech pack for cut and sew?
For a new pattern, yes. A reference garment plus a written list of changes can start the conversation, but the spec needs to be documented before bulk. Without one, a factory is guessing at seam allowances, stitch types and trim placement, and the quote gets padded to cover the guessing.
Do minimums apply per style, per color, or per order?
Ask, every time. Hook and Eye's published terms are a useful illustration: the minimum applies per design and per color and can't be split across colorways, because the constraint is fabric consumption. It can be split across sizes, in their case up to five sizes in whatever ratio you want. A 100-piece minimum sounds workable until it's four colors and six sizes.
Can I lower the minimum by not using a custom color?
Usually, and it's the biggest single lever you have. Stock fabric in a color the mill already holds skips the dye lot entirely, which is what pushes minimums into the hundreds. The same applies to trims: unbranded labels and stock drawcords carry no minimum of their own. Save the custom color and the woven label for the reorder, once the style is proven.
How many sample rounds should I expect?
Two to three is normal. Printify's own glossary describes 2 to 3 revisions as completely necessary, and independent patternmakers say the same. Every professional makes fitting amendments. It isn't a sign something went wrong, and budgeting for one round is the fastest way to get caught short.
Do I own the patterns, or does the factory?
It depends entirely on what was agreed, and often nothing was. Paying for development doesn't automatically transfer ownership. Ask before the first payment whether the fee transfers ownership, and ask for the graded files in DXF, which any factory's CAD system can open. Without the files, moving production means paying for pattern development again.
Is the factory quote what I actually pay?
No. The quote is the ex-factory price. Freight, duty, customs clearance and inland delivery come after it, and on one published worked example that gap ran to 19% of the ex-factory cost. Duty rates vary by product and country of origin, so check the rate for your own garment before you set a price rather than after the goods land.
I have $3,000. Is that enough for one style?
Probably enough for one style, and probably not enough for one style with custom trims. Published pattern development rates run $500 to $2,250, and a set of five custom trim items can commit €1,500 to €3,000 in minimums on its own. Those two lines can absorb the budget before fabric and labour enter the calculation. Running the first order on stock trims is what usually makes the difference.
Is cut and sew cheaper than print on demand?
Per unit, at volume, yes. On a first order, usually not. The fixed costs get paid whether you make 50 pieces or 500, so the per-unit figure depends on how many units you spread them across. One published cost model puts a 50-piece hoodie run at roughly double the per-unit cost of a 500-piece run of the same garment. The saving is real and it arrives later than people expect.
Can I start with print on demand and move to cut and sew later?
